How to Protect Your Data While Using AI Tools Securely

Your employees are almost certainly using AI tools right now. Some are using the ones you’ve approved. Many are using ones you haven’t. And a significant number are doing things with those tools that could expose your organisation to serious legal, regulatory, and reputational risk — without any malicious intent whatsoever.

This isn’t a scare story. It’s the reality of where we are with AI adoption in 2026. Generative AI tools have become as commonplace in the workplace as emails and spreadsheets. They’re fast, remarkably capable, and genuinely useful. And that’s precisely what makes them so risky when used without governance.

In this blog, we take a look at why a lack of awareness about AI data security has left many organisations vulnerable to AI-specific data risks, why it matters, and what responsible AI adoption looks like in practice.

How AI Tools Have Contributed to Rising Data Risks

There’s no denying it — artificial intelligence has become the most talked-about productivity tool in business today. From Microsoft Copilot and ChatGPT-style assistants to internally deployed generative AI apps, organisations across every sector are rushing to embed AI into their daily workflows.

The promise is compelling: faster content creation, smarter decision-making, automated reporting, and round-the-clock availability.

But here’s the uncomfortable truth: most organisations are adopting AI tools far faster than they’re putting guardrails in place. The result is a growing wave of shadow AI — employees using unapproved tools, pasting sensitive documents into public platforms, and inadvertently exposing personally identifiable information (PII), intellectual property (IP), and confidential customer records into open source LLMs and their training data.

Cast your mind back five years. If an employee wanted to draft a proposal, summarise a lengthy contract, translate a document, or write a customer email, they either did it themselves or asked a colleague. Today, millions of workers are offloading those same tasks to AI assistants — creating impressive results in seconds.

ChatGPT crossed 100 million users faster than any technology in history. Microsoft Copilot is now embedded directly into Word, Excel, and Outlook. Google’s Gemini is woven into Workspace. Dozens of niche AI tools exist for legal drafting, financial analysis, HR screening, customer service, code writing, and more. The adoption curve is not slowing down.

Here’s what this means for your organisation: your people are feeding these tools data. These include contracts, customer records, financial reports, internal strategy documents, HR files, and more. They’re doing it because it saves time and makes their work better. They’re doing it with the best of intentions. And in most organisations, they’re doing it with absolutely no guidance on what is and isn’t acceptable.

A 2023 Samsung incident became one of the most widely cited AI data-leak examples: engineers accidentally uploaded proprietary source code and internal meeting notes to ChatGPT. The data became part of the model’s training inputs. Samsung responded by banning internal use of Generative AI tools entirely.

Samsung is not an outlier. It’s a cautionary tale that plays out in less publicised ways inside organisations every single day.

How Shadow AI Has Become A Risk

You’ve probably heard of ‘shadow IT’, where employees use unapproved software and services outside the organisation’s knowledge or control.

Shadow AI, similarly, refers to the use of AI tools that haven’t been vetted, approved, or governed by the organisation. It could be a salesperson using a free AI writing assistant to draft client proposals, a finance analyst summarising board papers in a consumer AI chatbot, or an HR manager running job descriptions and candidate notes through an online AI tool.

None of these people are trying to do anything wrong. However, they are unaware that consumer-grade AI tools are not designed with enterprise data protection in mind. When an employee pastes a customer contract into a free AI tool, that data typically leaves your organisation’s environment entirely. It may be stored on the vendor’s servers. It may be used to improve the model. The employee has no way of knowing (and in most cases, neither does your IT or security/compliance team).

The Three Types of AI Risk Your Organisation Faces

  • Accidental data exposure: This happens to be the most common risk. In most organisations today, it has been reported that customer PII, internal financials, legal documents, and employee records are all being pasted indiscriminately into AI tools with no awareness of where that data ends up.
  • Regulatory and compliance exposure: If your organisation operates under the Australian Privacy Act, GDPR, HIPAA, or any sector-specific regulatory framework, you likely have legal obligations around how personal and sensitive data is handled. Using an unapproved AI tool to process that data may constitute a breach — even if nothing went wrong on the business or customer side.
  • Intellectual property and competitive risk: Strategy documents, product roadmaps, proprietary methodologies, client lists, and pricing models are all forms of competitive IP. Once that information enters a public AI model, your organisation loses control of it entirely.

Examples of Real AI Data Security Scenarios

Data leaks involving AI are almost never as dramatic as some notorious security incidents (like the Optus data breach of 2022). Here are some of the scenarios we have seen play out in many of our client organisations:

Scenario 1: HR

An HR manager is preparing for a round of redundancies. She uses an AI writing tool to help draft the affected employees’ termination letters — pasting in names, roles, salaries, and performance notes to personalise each one. The tool she’s using is a free consumer product. The employee data she’s just entered is now stored on a server she has no visibility into, processed under terms and conditions that were never reviewed by your legal team.

Scenario 2: Sales

A sales manager is preparing for a major client pitch. To save time, he uploads a competitor’s proposal (shared with him in confidence), your organisation’s draft pricing model, and several internal emails discussing deal strategy into an AI tool to generate a compelling presentation. He doesn’t think twice about it. The data is now outside your organisation’s control, and the competitive intelligence you’ve spent years building has left the building.

Scenario 3: DevOps

A developer on your engineering team is debugging a particularly tricky piece of production code. In a moment of frustration, she pastes a large chunk of code, including database connection strings, API keys, and environment variables, into an AI coding assistant to get help. The credentials she’s just exposed could, in the wrong hands, provide direct access to your production environment.

Scenario 4: Customer Support

A customer support manager is trying to improve response quality. He exports a week’s worth of customer interaction logs (names, email addresses, complaint details, account numbers, etc.) and feeds them into an AI tool to identify patterns and draft improved response templates. Every one of those customers’ details has now been processed by a system they never consented to.

As is evident, all of these scenarios created genuine data exposure for their respective organisations.

But Isn’t Your Existing IT Policy Enough for AI Data Security?

Many organisations, when confronted with AI data security risks, point to an existing IT acceptable-use policy and consider the matter resolved.

However, the reality is that most of those policies were written before Generative AI existed as a mainstream phenomenon, and they simply do not address the specific risks that AI tools introduce.

There’s also a gap between policy and practice that no document alone can close. Research consistently shows that employees don’t read lengthy IT policies carefully, don’t apply them to novel situations they weren’t trained on, and default to whatever makes their job easier when under pressure. If using an AI tool saves 45 minutes on a task, most people will use it — unless they’ve been specifically educated on why they shouldn’t, and given an approved alternative.

Effective AI data security and governance require three things working together:

  • Clear, current, and regularly updated policies
  • Practical, hands-on AI data security training that builds real understanding, and
  • Technical controls that make the right behaviour the easy behaviour

Most organisations currently have none of these three things in place for AI.

The AI Data Security Questions You Should Be Asking Right Now

  • Do we, as an organisation, have an approved list of AI tools that employees are permitted to use?
  • Do we have any visibility into which AI tools are actually being used across the organisation?
  • Have our employees received any training on what data is and isn’t acceptable to share with AI tools?
  • Do our AI tool vendors have enterprise data agreements that prevent them from using our data for model training?
  • If a data breach occurred via an AI tool today, would we, as an organisation, know about it? Would we know what to do?
  • Are we meeting our obligations under the industry-specific and region-specific compliance frameworks we are in, in the context of AI usage?

If you’re uncertain about the answers to any of these questions, you’re not alone — but you are exposed.

The Regulatory Reality When Using AI Tools At Work

The legal and regulatory environment around AI and data privacy is evolving rapidly, but the core obligations aren’t new. The Australian Privacy Act 1988 (and its 2024 reform proposals) imposes clear requirements on how organisations collect, use, store, and disclose personal information. The EU’s GDPR has extraterritorial reach — if you handle the data of European individuals, it applies to you regardless of where your business is based. Sector-specific frameworks add further layers of obligation for healthcare, financial services, legal, and other industries.

What has changed is that AI tools have introduced an entirely new category of risk that most compliance frameworks were not written to address. When an employee uses an AI tool to process personal information, questions arise that your legal team may never have had to answer before:

  • Is the AI tool a “third-party service provider” under your privacy policy?
  • Does your privacy notice disclose this type of data processing to your customers?
  • Is the data being transferred offshore (to servers in the US or elsewhere) in compliance with cross-border data transfer obligations?
  • Does the AI vendor’s data retention policy conflict with your obligations to delete customer data upon request?

The consequences of getting this wrong are material. Under the Australian Privacy Act, serious or repeated privacy breaches can attract penalties of up to $50 million for organisations. GDPR fines can reach €20 million or 4% of global annual turnover. Beyond financial penalties, the reputational cost of a high-profile AI-related data breach can be far greater.

What Responsible AI Usage Actually Looks Like

Responsible AI adoption is not about banning tools or slowing innovation. Organisations that do that simply drive AI usage further underground — creating more shadow AI, not less. The goal is to enable your people to use AI productively and safely, with the right guardrails in place.

Here’s what that looks like in practice:

A Clear, Current AI Usage Policy

Your organisation needs a dedicated AI usage policy that specifically addresses which tools are approved, what categories of data can and cannot be shared with AI tools, and what employees are expected to do when they’re unsure. This policy should be written in plain language, actively communicated to all staff, and reviewed at least annually as the AI landscape evolves.

Data Classification That People Actually Understand

Not all data carries the same risk. Employees need a simple, intuitive framework for understanding which data is sensitive and therefore cannot be shared with AI tools — or can only be shared with approved enterprise-grade tools under specific conditions. This classification doesn’t need to be complex; it needs to be clear and memorable.

Approved, Enterprise-Grade AI Tools

Consumer AI tools and enterprise AI tools are not the same thing. Enterprise agreements with vendors like Microsoft, Google, or OpenAI typically include data isolation guarantees, opt-outs from model training on your data, contractual data-handling obligations, and audit capabilities. If your employees need to use AI tools (and most do!), providing them with approved, governed options is far better than leaving them to their own devices.

Practical Training, Not Just a Policy Document

A policy document that no one reads achieves nothing. Employees need practical, scenario-based training that helps them understand the real-world implications of sharing data with AI tools. What does a risky prompt look like? How do you de-identify data before feeding it to an AI? What’s the approved process for using AI tools with customer information? Training that answers these questions in concrete, relatable terms is what changes user behaviour.

Visibility and Monitoring

You can’t manage what you can’t see. Organisations need basic visibility into which AI tools are being accessed across their network, what volume of data is being transferred, and whether any flagged categories of data — PII, financial records, legal documents, etc. — are being sent to unapproved destinations. Modern Data Loss Prevention (DLP) and Cloud Access Security Broker (CASB) tools can provide this visibility when properly configured for AI usage.

The Human Factor: Why Your People Are Both the Risk and the Solution

It’s tempting to frame AI data security as a technology problem — something to be solved with the right software tools and IT configurations. Technology is certainly part of the answer. But the most important variable in your AI risk equation is your people.

Your employees are not adversaries. They are trying to do their jobs well, and they’re reaching for the best tools available to them. The problem is that most of them have never been given clear guidance on the risks involved in using AI tools with organisational data. They haven’t been shown what a data leak looks like from the inside. They haven’t been given a simple framework for deciding what’s safe to share and what isn’t.

When you provide that guidance — through clear policies, practical training, and accessible resources — most people respond positively. They want to do the right thing. They just need to understand what the right thing is.

Note that the organisations that handle AI security well aren’t the ones that restrict AI usage most heavily. They’re the ones that invest in helping their people understand the risks and use AI tools responsibly.

A Practical Starting Point to AI Data Security & Governance for Leaders

If you’re reading this as a C-level executive, compliance manager, or AI data security officer and recognising some of these risks in your own organisation, the good news is that you don’t need to solve everything at once. Here’s a pragmatic sequence to get started:

  • Start with visibility: Conduct a quick internal survey or a few informal conversations with team leads to understand which AI tools people are currently using. You may be surprised by the range and volume of tools in active use.
  • Assess your exposure: Work with your IT or security team — or an external AI data security & governance specialist, like Corptec — to identify the most significant data-risk scenarios in your specific context. What types of sensitive data does your organisation handle? Which business functions are most likely to be using AI tools with that data?

  • Build in review cycles: The AI landscape is moving quickly. Commit to reviewing your AI usage policy and training program at least once a year, and/or whenever significant new AI tools or capabilities emerge.

However, it’s important to remember that despite the best AI data security & governance frameworks and training programs, incidents will sometimes occur. An employee will inadvertently share sensitive data. A connected system will push customer records somewhere they shouldn’t go. When that happens, how your organisation responds matters enormously.

A well-prepared organisation will have a clear AI incident response process that includes:

  • Procedures for detecting and containing AI-related data incidents quickly.
  • Clear escalation paths so the right people are notified immediately.
  • Communication protocols for affected clients or customers.
  • Processes for notifying regulators where legally required (under the Australian Notifiable Data Breaches scheme, for example, certain breaches must be reported to the OAIC within 30 days).
  • Post-incident review to identify root cause and prevent recurrence.

Organisations that have thought through these scenarios in advance — and trained their teams accordingly — recover faster, suffer less reputational damage, and are far better positioned when regulators come asking questions.

Generative AI is one of the most significant productivity forces to hit the workplace in decades. Organisations that harness it well will gain genuine competitive advantages. Organisations that ignore the associated risks will, sooner or later, pay a price for that oversight.

The encouraging reality is that AI data security is a solvable problem. It doesn’t require a massive budget or a complete technology overhaul. It requires clear thinking, practical governance, and an investment in your people’s awareness and capability.

The organisations that will navigate the AI era most successfully are those that choose to engage with these risks now — before an incident forces the conversation.
